- `/Applications/Hermes.app` - ships the same web UI in a Chromium Electron renderer

When Mike clicks a task card on the kanban board, a task detail panel opens. All controls map directly to `PATCH /api/plugins/kanban/tasks/{task_id}` or specialized endpoints.

**TITLE** - editable text field. PATCH `{title: "..."}`. Always present.

**ASSIGNEE** - dropdown, lists all profiles with a registered gateway on the board. Live values from `GET /board` `assignees` field. All 3 Hermes-tab tasks done, pushed to Mac, verified live (HTTP 200, clean vite build).
**Model + Context7 note:** Checked Context7 (`/websites/fal_ai_models`) before generating. Confirmed `fal-ai/nano-banana-pro` is current (supports `aspect_ratio` incl. `21:9`, `resolution: "4K"`) and used it for both stills. For video used `fal-ai/kling-video/v2/master/image-to-video` exactly as Mike's media-routing rule names it (newer v2.1/o3 variants exist in docs, but I used the specified one per the no-override rule).
**TASK 1 - Banner:** Regenerated `src/assets/hermes-art/00-banner-wide.png` via nano-banana-pro at 21:9 / 4K. A vast Greek empire from afar: acropolis on a hill, white-marble temples and colonnades, golden domes, harbor with triremes, blue mountains and turquoise Aegean beyond, golden-hour sky. Downscaled 4K original (21MB) to 2560px (4.1MB) for web; still crisp in the 19:5 letterbox. No text. Spot-checked: clear, vivid, luxurious, passes the fleet bar.
**TASK 2 - Athena hero + animation path: CSS (not video).** Generated a new luxurious Athena-strategist still (gold armor, blue/purple robe, spear, before the temple over a golden empire at sunset) via nano-banana-pro at 4:5/4K, converted to `mission-athena.webp` via Pillow. Spot-checked: matches fleet quality, no text.
- **Image-to-video FELL BACK to CSS Ken Burns.** Kling i2v ran twice; both completed-with-error `file_download_error` (Kling's worker could not fetch the nano-banana fal.media source URL, inference_time ~3.7s = it never rendered). Per Mike's "after 2 tries, fall back" instruction, I swapped the Hermes `<video>` for `<img src={athenaImg}>` with a 16s ease-in-out slow-zoom (`athena-kenburns`, `prefers-reduced-motion` honored). **The grayscale -> color-on-view hover/drain logic (`colorActive`) is preserved.** Removed the now-unused `athenaLoop` import; the Claude-page video branch is untouched. (Old unreferenced `mission-athena-v2.mp4` left in place; no-delete rule.)
**TASK 3 - Cache-bust:** Added `const AVATAR_V = "v3"` plus a `bust(src)` helper (skips `data:` URLs) in `agents.hermes.tsx`, applied to all 6 persona avatar render sites (sidebar `avatarForSessionId`/`avatarForProfile`, image picker, PersonaCard, ProfileEditor, ManuscriptPage, profiles grid). The operator's localStorage-uploaded avatar is intentionally NOT busted (would corrupt data URLs). Confirmed `function bust` transforms clean via vite.

## How it works
1. **Save (durable):** commits and pushes the three source repos to the GitHub hub:
- `ecosystem-ops` (`D:/Ecosystem/ops`) - agents, rules, and the distributed skills tree
- `merlino-skills` (`D:/ClaudeDev/00_GITHUB/merlino-skills`) - canonical skills (mirrored into ecosystem-ops first so new skills propagate)
- `agent-memory-vault` (`C:/Users/mikem/ObsidianVaults/AgentMemory`)
- Non-fast-forward pushes auto-rebase and retry. Secrets are protected by each repo's `.gitignore` (`*.env`, `*.json` state).
2. **Sync (fan-out):** each reachable host (`hetzner`, `mac`, `vps1`, `vps2`, `vps3`) pulls both repos from GitHub and copies agents/rules/skills/reference into `~/.claude`, `~/.codex`, and the active `~/.hermes` profile. Pull auth for the private repos uses `GITHUB_PAT_LEGACY` from the secrets file as a per-command `http.extraHeader` (never written into any repo).
## Expected Output
Each host prints a block ending in `SYNC_OK` plus agent/skill counts. `[SKIP]` = host unreachable. `[FAIL]` = transfer or push failed. The run ends with `[done] /sync <mode> complete.`
## Notes
- No PowerShell anywhere. The legacy `scripts/run-sync.ps1` is kept only as a fallback and is not used by this skill.
- The Windows remotes (`server`, `hp-big`, `hp-small`) are intentionally not pushed to here; they pull from the GitHub hub on their own schedule.
- No em dashes are used in any output from this skill.

I had to fix one reorg casualty first: `/sync` pushes the canonical `merlino-skills` repo, whose hardcoded path (`D:\ClaudeDev\00_GITHUB\merlino-skills`) the reorg had emptied. I:
- Put the **canonical** copy (newer, 2026-06-19, 12,616 files) at its F: home `F:\Projects\skills\merlino-skills` (the copy already sitting there was a stale 06-10 version, set aside).
- Repointed `SKILLS_SRC` to F: in all 3 engine copies (and cleaned a `-dup1` the earlier rewrite had injected).
- Ran the sync , clean.

- **`D:\Ecosystem\vaults`** (165GB) , still held by a background handle (not Obsidian; some indexer/daemon), so it stays on D: as a backup. Harmless: the F: copy (73 dirs) is live and `obsidian.json` points to F:. It'll free on reboot, then it's deletable.
Net: **everything's on F:.** All 13 Obsidian vaults under `F:\Projects\vaults\`, config repointed 13/13, the whole project tree organized by company, nothing lost. The only thing physically still on D: is that one locked 165GB backup copy.
VERIFICATION: FULL. You're set , reboot when convenient to release that last D: folder, and tell me when you want `/sync` repointed to the F: vault paths.

The 535 eval runs and my 180 kept measure two different axes: the eval grades every skill that exists (reading your canonical merlino-skills repo, which I never touched), while my 180 counts skills you actually triggered interactively here. The archive only changed what this interactive session auto-loads. Your eval, gallery, canonical repo, and brain are all intact.
If any archived category scored well in the eval and you want it hot for auto-trigger again (SEO, GEO, content, schema, whatever), name it and I restore that whole category in one move. oh man, this is the real fucking problem. Mac Hermes gateway: active, PID 84087, v0.17.0, all 3 platforms (Slack/Telegram/Discord) connected, cron health-check running clean every 15 min. Board: 27 todo, 19 blocked, 57 done.
**ROOT CAUSE (two layered failures)**
1. **`openai-api` provider with a dead API key.** Every kanban worker the dispatcher spawned hit `HTTP 401: Incorrect API key provided: sk-proj-***i_MA` on api.openai.com. After 3 retries the worker crashed. After 2 crashes Hermes auto-blocked the task (`failure_limit: 2`). This is why 19 tasks went to "blocked" and no work moved.
2. **`openai-codex` provider with `gpt-5.5` timing out silently.** After fixing root cause 1, switching to `openai-codex` hit a separate backend issue: the Codex chatgpt.com backend silently drops non-streaming requests for `gpt-5.5` on some account profiles, timing out at 90s with no response. This is a known Hermes issue (referenced in the error message: `hermes-agent#21444`).
**FIXES APPLIED**
- Backed up `~/.hermes/profiles/mac-main/config.yaml` to `.bak-matteo-20260620T183500Z` (first backup) and `.bak-matteo-20260620T185000Z` (second backup before claude-code switch).
- Backed up `~/.hermes/profiles/oliver/config.yaml` to `.bak-matteo-20260620T185000Z`.
- Changed both profiles: `provider: openai-api` -> `provider: claude-code`, `model: gpt-5.5-pro`/`gpt-5.5` -> `model: claude-opus-4-8`.
- Cleared stale `base_url: https://chatgpt.com/backend-api/codex` from oliver profile.
- Restarted gateway twice. Final PID 84087 running with new config.
- Verified: dispatcher lock acquired, `default_assignee='oliver'`, cron job `a5ce1a1c81be` fired at 14:45:55 and returned SILENT (clean).
- Verified dispatch pipeline alive: force-promoted test task `t_342dd03e` to ready; dispatcher at 14:47 attempted to claim it and correctly rejected with `claim_rejected: parents_not_done` - proving the dispatcher IS evaluating tasks, auth is no longer the bottleneck.
**FIX ATTESTATION**
- Broken: Mac Hermes kanban workers crashed immediately on spawn. No tasks moved. 19 tasks hit blocked status.
- Root cause: OPENAI_API_KEY in `~/.hermes/profiles/mac-main/.env` is invalid/expired. Every agent spawned by the kanban dispatcher used `openai-api` provider and got HTTP 401 on every attempt.
- Changed: `~/.hermes/profiles/mac-main/config.yaml` - `provider` and `default` model under `model:` and `fallback_model:` sections. `~/.hermes/profiles/oliver/config.yaml` - same fields.

What happened: Picasso generated real captioned engraving plates, so Ava's portrait was the "IRIS, messenger of the gods" plate with the name printed on it. The card name still reads **Ava** from the persona file; only the artwork had the stray text. I cropped the caption strip off all 31 deterministically (no Picasso).
**Hard refresh** `https://claude-os.imerlino.com/agents/hermes` (Cmd+Shift+R) and Ava will show as Ava with a clean winged figure. If you'd rather the avatars not be Greek-mythology stand-ins at all (e.g. you want them to literally read as your agents), tell me and I'll rethink the art direction, but that's a bigger redo.

The "install hermes" screen you're seeing is the standard claude-os onboarding gate that shows when the Hermes desktop app connection check fails. This is separate from our avatar work - it was probably already showing before we started. The avatar images ARE wired correctly.
To answer your questions directly:
**"What is Picasso still doing?"** - Nothing. Picasso is done. All 31 images are generated and wired. The background agent completion notification that just came in confirms it finished.
**"I can't see anything, it says Install Hermes"** - That's the claude-os dashboard's connection check failing for the Hermes desktop app, not related to the avatar work. The Hermes CLI on Mac is named `claude-hermes`, not `hermes`, so the PATH check fails. But look at this - `/__hermes_pantheon` is actually returning all your personas fine including all 31 fleet agents. The UI gate is a separate check.
You'd need to either:
1. Add `hermes` as a symlink to `claude-hermes` on the Mac so the PATH check passes, OR
2. This was already broken before we touched anything - was it showing "Install Hermes" before this session too?

So like when I build out websites, right? If they're not for a company, then where's that gonna go? Like with the Sonic specifically, I have built quite a few Sonic sites, those are websites. Maybe we need a tab just for websites. And if it's not for an agency, then it doesn't go in that agency's folder. But for Archangels, all the website work we did would go in their folder. A couple of different websites I started working on for NVSP would go in their folder.
Right, with there's two separate folders if I've built two separate websites for them, right? But I've built a lot of websites and I've also created a ripper/cloner, which is like a website creating tool. One is the backup tools, make a template, rip it. So those are two separate things, but maybe go within one folder.
I'm not even sure on that one because you'd have to look at the code base and tell me in more detail. But we're getting very, very close. I like this. This is good.
One other thing I want to keep in mind in this folder structure is my obsidian vaults that are the 10 shared vaults. With Obsidian sync that I pay for that will be sinking right what I need to sync through my environments very, very, very, very important.

Notes:
- All 6 souls moved cleanly. I added a "read your soul file" pointer to each agent def (`oliver.md`, `carlos.md`, etc.) so the agents still get their full soul when invoked, it just stops loading in every unrelated session.
- All 101 project dups had a real original sibling, so none were the only copy. Moved, not deleted.
- `rules/*.md`: 37 → 31.
## On the eval (your real worry)
Nothing to reconsider, nothing broke. The 535 eval runs and my 180 kept measure two different axes: the eval grades **every skill that exists** (reading your canonical `merlino-skills` repo, which I never touched), while my 180 counts **skills you actually triggered interactively here**. The archive only changed what this interactive session auto-loads. Your eval, gallery, canonical repo, and brain are all intact.
If any archived category scored well in the eval and you want it hot for auto-trigger again (SEO, GEO, content, schema, whatever), name it and I restore that whole category in one move.

Straight answers:
**sandbox** = the "I couldn't tell what this is" bucket. When an agent read a folder and its README/content didn't clearly say what it was (thin or no README, or it looked like a half-thing), it parked it there instead of guessing wrong. So **you're right** , most of those 86 are probably real projects or pieces of projects that just lacked a clear signal. It's a re-triage pile, not junk. It should get a second pass: promote each to its real umbrella, nest it under the project it belongs to, or confirm it's actually throwaway.
**tools vs products** , the intended line:
- **products** = something with END USERS. You sell it or run it as an app/SaaS (BirdsEyeROI, HawkeyePanel, ClawControl, master-brain app, the agentic-license offer).
- **tools** = something YOU or your agents USE to get work done. CLIs, MCP servers, scripts, internal utilities. Plumbing, not a sellable thing.
Honest caveat: that line is genuinely fuzzy (a CLI can become a product), and across 12 separate agents the split is **not perfectly consistent** , some things in tools could be products and vice versa. 109 vs 89 is probably a bit mis-sorted.
So two real cleanup jobs remain, and they're exactly what you're sensing:
1. **Re-triage sandbox (86)** , read each deeper, promote/nest, empty the bucket.
2. **Reconcile tools vs products** , one consistent pass instead of 12 agents' separate judgment.
