1. **Your 31 agents now know your projects.** Before today, each agent only knew what it personally worked on. Now every agent knows the projects relevant to its job even if it never touched them. Example I verified: Freddy (ads guy) can now recall ClawControl, BirdsEyeROI, HawkeyePanel, Master Brain. That is the "sci-fi injection," and it is done for all 31, cheap (~25 cents).
2. **The reusable tool got built** (so you can do this again, on anyone): a fast Rust program that rips through chat-backup files, plus a step that sorts and injects them, plus a `/mem-inject` command to run it. This is the thing you want to monetize.
## What I did NOT do yet (and this is the real gap)
I tested the injection using **pre-written project summaries** I pulled from your wiki. I have **not** yet run the actual new tool end to end on your **raw 1081 chat-backup files**. That full pipeline test (raw backups in, agent memory out) is the real proof you asked for, and it has not happened. That is the honest hold-up. Nothing is blocking it, I just stopped to report instead of running it.
## The OpenAI key confusion, cleared up
There is nothing sketchy. Two separate things:
- **Your own keys:** your secrets file `MASTER_API_KEYS.env` has several OpenAI keys (`OPENAI_API_KEY`, `_ALT`, `_OPENCLAW`, `_SOPSITES`). The main one is simply **out of credits** right now (it returned "quota exceeded"). That is all I meant by "local key out of quota." The box uses a working one.
- **Old keys sitting in your chat history:** when we scanned old backups, 3 keys were found pasted inside old conversation text (a GitHub token and 2 API keys you typed into chats months ago). Those are worth rotating since they are sitting in plaintext. I can show you exactly which lines.

- **Run the real pipeline test:** point the new tool at your actual chat backups and watch it produce + inject memory end to end. This is the test you actually wanted.
- **Show you the 3 old leaked keys** so you can rotate them.

## What Mastra actually is
A TypeScript framework for building production AI agents and agentic apps. It's the JS/TS world's answer to LangChain/CrewAI, but more opinionated and a lot less painful. Open source, made by the Gatsby founders. Ships five primitives in one box:
- **Agents** - an LLM + a set of tools + memory + instructions. The thing that decides and acts.
- **Tools** - typed functions (Zod schemas) the agent can call. Your weather tool, a DataForSEO call, a Supabase query, whatever.
- **Workflows** - explicit state-machine graphs (`.step().then().branch()`). Deterministic pipelines where you do NOT want the LLM freelancing the control flow. This is the big one for you.
- **Memory** - conversation + working memory + RAG, backed by LibSQL/Postgres/pgvector.
- **Scorers/Evals** - automated grading of agent output. Built-in, not bolted on.
Plus the dev experience layer: **Studio** (local UI at :4111 to chat with agents, watch workflow runs step by step, inspect traces), built-in **model routing** (swap Claude/GPT/Gemini via one config), OTel **observability**, and one-command **deploy** to Vercel/Cloudflare/serverless.
The core insight that makes it different from CrewAI/LangGraph: **agents for the fuzzy parts, workflows for the deterministic parts, and you control which is which.** That maps almost exactly to your own 60/30/10 rule. Workflows ARE the 60/30 deterministic layer; agents are the 10% judgment layer.
## How you'd actually use it
Concrete fits in your world:
- **Productized client pipelines.** Your SEO/lead-gen flows (SERP pull, cluster, draft, schema, QA, deploy) become a Mastra workflow with typed steps. Each step is inspectable in Studio, each has a scorer gate. That's your assembly-line + Queen QA pattern, but as shippable code instead of agent prose.
- **The Merlino Engine licensing play.** This is the strongest fit. You've been wrestling with how to license the fleet to mastermind agency owners without exposing IP, multi-tenant, metered. Mastra is a real deployable app behind an API. A member hits your Mastra endpoint, your workflow runs server-side, they never see the skills/prompts. It solves the "Claude Max subscription can't serve a multi-tenant product" problem because it runs on metered API keys by design. This could be the actual product shell.
- **Embeddable agents in client apps.** Drop a Mastra agent into a Next.js route (your exact stack) so a client site has a working assistant, not just a chat widget.

The honest take: **your fleet is how you do the work. Mastra is how you sell the work as software.** You don't replace one with the other. The place they collide is the licensing product, and there Mastra is genuinely a better foundation than trying to wrap your skills in a homegrown gateway, because the multi-tenant + metering + deploy story is already built.
What Andrew is probably seeing: it's the cleanest path from "I have agent logic" to "I have a deployed app other people pay to use." That's exactly the Vibe Coders / build-and-ship energy.
## My recommendation
Worth a real spin, specifically pointed at the Merlino Engine, not as a fleet replacement. Two ways to go:
1. **Just kick the tires** - I scaffold `create mastra` in `F:\Projects\sandbox\mastra-test`, wire your Anthropic key, build one real workflow (say a mini SEO-brief pipeline) so you can see Studio and the step traces with your own eyes. ~20 min, throwaway.
2. **Point it at the licensing play** - prototype one of your actual sellable flows as a Mastra workflow behind an API endpoint, as a proof that the engine can ship without exposing skills.

## FREE-path note (important)
The default FREE ollama box (`merlino-fleet-hel1...:11434`) is **not reachable from this sandboxed shell** — the box is up and active on Tailscale, but port 11434 is refused/filtered to this peer (tested with sandbox on and off, by MagicDNS name and by IP `100.110.194.20`). The `--paid` OpenAI key returned HTTP 429 `insufficient_quota`. Both are external infra states, not tool defects — in each case the tool successfully built the inventory, built the prompt, loaded the key, and made a well-formed request.
To prove the pipeline end to end I added a reachable `--openrouter` fallback (same small-model tier: free `qwen/qwen-2.5-7b-instruct`, OpenAI-compatible, identical code path) and ran it successfully.

Hey, I like that I can filter, but like the map itself is very hard to control. Needs to be able to right click to spin and move, you know, right click to move around.
I gotta be able to move around very easily. And then when I click on just businesses, the way that things look, it looks mad corny, just like solid, ugly colors. The agents, I don't like the way their image things look.
The tasks, I don't know. It seems like everything looked better. It looks good when everything's lit up, but then when I go zoom into things, it just looks too much of the same color. I want more details, either icons, color coded tags, icons, emojis, shapes, right? Let's use shapes like projects, one shape. Come on now, I know other people have done this. This is why I said this is why I keep saying I really don't want to code nothing up for free. I want to go look at what the top sites that people pay for for this because I know they're already thinking like I am.
Shapes for some emojis, very interactive, gamified, looking very cool and nice and detailed. What you're looking at, is it a project? If I double click into it, then there's going to be a whole bunch of other folders and files and this and that. Like I need a way to visually 3D graph, whatever this is called, right?
Literally going through all my projects to like drill down to an actual file. Let's call it an MD file, but I don't want it formatted in MD. When I'm looking at it here, it'll be formatted nice so I can see it. Tables, this, that. If I click on something and drill down to an image or infographics, I want that to open up right here, the actual infographic.

3. **Drill-to-file architecture** — the lazy API to walk your actual projects → folders → files, and the content panel that renders a `.md` as formatted HTML (tables and all) and opens an infographic as the real image, right in the view.
When they land I'll synthesize them into one design + the engine pick, then rebuild Synapse to that bar: real shapes and icons, right-click-to-move, double-click-to-drill from a project all the way down to a rendered file. 1. **Opening Codex + Hermes Desktop** via `launchctl asuser` so they launch in your actual logged-in desktop session, then verifying both are actually running.
2. **Confirming access** so I tell you straight what control exists: SSH/CLI and the RustDesk remote-desktop path.
3. **Killing the "Allow Hermes to..." popups** by granting the standing macOS TCC permissions (Accessibility, Automation, Full Disk Access, Screen Recording).
Straight answer on access since you asked: yes, I have full SSH/CLI control of the Mac through the `mac` alias over Tailscale, and there's a RustDesk path too. The reason you still see "Allow Hermes" popups is NOT a control gap on my side. It's macOS TCC. Those privacy grants (Full Disk Access, Accessibility) cannot be flipped fully headless without SIP being off or an MDM profile. So matteo-jr will do everything it can from CLI and then hand you the exact System Settings toggles for the few that legally require one click from you. That's a macOS security wall, not laziness.

The fresh Mac-Hermes pull already succeeded (843 sessions, 40 personas, 45 skills are sitting in `.hermes-mac`), the only thing that choked was the scanner folding it all in, because it re-reads your entire local `~/.claude` history every run. That refresh is optional and I can run it in the background later without it blocking anything.
So the situation is simple now:

Honest answer: the aggregate is the slow step and it's dragging. It's still running (yesterday's `live-data.json` hasn't been overwritten yet), most likely grinding through this PC's large local `~/.claude` folder on top of the Mac data.
Nothing is broken, it's just slow. Here's what I'm doing: letting it run a little longer for a clean finish. If it doesn't complete shortly, I'll kill it and re-run it scoped to just produce the data (the walk-deadline fix I added only guards part of the scan). Your live Mac dashboard and your data are untouched the whole time.
