Done arguing, here's the move: matteo-jr is on the Mac right now switching the Discord reply engine from Claude (the thing throwing "out of usage") to Codex/GPT-5.5, which runs on your Codex sub and won't hit an Anthropic billing wall.
He's not allowed to report back until he proves it: an actual Codex-generated reply lands in your DMs with zero 400 errors. If it still breaks, he reports the real error, no fake "it works."
That kills the root cause you've been hitting all along. I'll relay the moment he confirms a reply round-trips, or the moment he hits a wall, either way you get the truth, not a status spin.

**❌ The only real blocker left: reply-back is out of Claude usage.** Your paste shows it plainly:

The Mac Hermes is generating replies on a Claude account that's tapped out. Per this session's own rotation status, only the **MIKE** account (mike@merlinomarketing.com) has usage left right now; GREENGRID and TEAM are maxed. So the reply pipe is wired and receiving your replies, it just can't generate an answer until it's pointed at the account with usage (or you add usage to the maxed one).
That's an account-routing flip on the Mac Hermes runtime. Want me to switch the Mac Hermes to the MIKE account so replies start coming back, or are you adding usage to the maxed one? Say which and I'll do it (or just say "switch it" and I'll point Hermes at the working account).
Separately: the big 35-agent wiring build is still running on Hetzner (icons, the rest of the DMs, self-drops). The "Mac disk scan, say GO" line in your paste is a different Hermes cron offering, ignore it unless you want that scan.

Straight answer: two things are eating time, and one's on me.
1. **On me:** I restarted that build 3 times for the icon corrections (Freddy, Schemabrain, leave-existing-alone). Each restart threw away a few minutes of setup. That's churn I caused.
2. **Real blocker:** the DM-to-you step, your #1, is stuck because **nothing has your Discord user ID**. The bots can't DM you without it, and auto-resolving it from the server member list is flaky. So that phase literally can't start until I get the ID.
None of this is groundbreaking, you're right. It's mostly waiting on sequential Discord API calls + that missing ID.
**Fastest path to proof, right now:** paste your Discord user ID (Discord → Settings → Advanced → turn on Developer Mode → right-click your name → Copy User ID, it's a long number). The second you do, I fire a test DM from an existing bot that's already online (Raven or Ava) straight to you via a quick script, no waiting on the big build, and you can reply and confirm the loop in under a minute.
Drop the ID and I'll send it immediately.

## How to use the Hub (also saved as README.txt inside 00 ▶ START HERE)
- **Open a project (the main move):** open a numbered category folder (`01 🤖 Merlino AI`, `04 🧰 Tools`, `09 🗄️ Memory`, etc), double-click a project's icon. It opens Git Bash in that project and auto-resumes Claude where you left off. No digging through `F:\Projects`.
- **`00 ▶ START HERE`** holds the entry points:
- **Merlino Launch** = the menu (New project, Continue with fuzzy type-to-find, or open in Codex/Gemini/Grok).
- **Pick Existing Project** = jump straight to the fuzzy finder.
- **New Clief Project** = scaffold a fresh one.
- **All F Projects** = opens the real `F:\Projects` on disk.
- **ICON MAP** = the icon sheet.
- **`01`–`14`** = your categories, each full of icon shortcuts to that group's projects.
- **`90 / 91`** = archived old shortcuts and remote-app launchers.
If a folder still shows old icons, hit F5 or reopen the window (Windows caches shortcut icons; I nudged it but it can lag).
VERIFICATION: FULL. Hub root confirmed folders-only (pasted above), README written, icon map relocated to START HERE.

Right call. There's literally only **one** brain emoji in Unicode (🧠), and Memz already owns it, so a second brain isn't possible. **🤯 is the move** for Schemz, it's the mind-blown/brain-bursting one, clearly reads as "brain" without colliding with Memz.

I'm not restarting the whole build a 4th time over one emoji (that's the churn you hate). The build is mid-flight seating Schemz into the guild with 📚; the emoji prefix is a single one-line nickname change. The moment the bot lands in the guild, I flip 📚 → 🤯 (and its avatar stays the distinct blue/gold schema-brain, not Memz's pink). Locked and queued.
Everything else on the build keeps running. I'll confirm the 🤯 flip in the final report.

- [HIGH] cron is the simplest reliable Hetzner scheduler (no daemon, survives reboot, no claude -p OAuth dep).
- [MED] cost via ccusage not hand-pricing. Resolved: COST bucket uses ccusage; jsonl only counts tools/skills/sessions.
- [MED] hourly rate from ~/.claude-os/config.json default 120. Non-load-bearing (only scales timeImpact).
- [LOW] some jsonl are Hermes/automation logs with <synthetic> model. Resolved: only count assistant turns
with a real model id + usage block.
Downstream risks:
- Schema drift -> silent sample-data fallback. Mitigated: validate_dream.py gates every run; cron rolls back on fail.
- This is a DETERMINISTIC analyzer, NOT the LLM REM/GEPA layer. Honest scope stated; LLM phases are in the BUILD PLAN.

## WHAT I BUILT (MVP, runs for real)
Five files in `F:\Dashboard\claude-os\skills\dream\engine\` (edited, NOT committed, per spec):
- `analyzer.py` (stdlib Python) - mines last-24h jsonl + ccusage + memory scan across 4 buckets (COST, WORKFLOW, SKILLS, MEMORY), scores `severity x dollarImpact x certainty` with category-diversity selection, emits the exact dashboard schema + updates `state.json`. Guardrail: a bucket with <5 signal events emits nothing (no confabulation).
- `validate_dream.py` - stdlib schema gate (cat/tone pairing, evidence shape, em-dash ban). Exit 0 = valid.
- `run-dream.sh` - cron entrypoint: generate -> validate -> keep-on-pass / rollback-on-fail -> log.
- `install-cron.sh` - idempotent Hetzner crontab installer (`--time HH:MM`, `--uninstall`).
- `README.md` - honest scope + the full BUILD PLAN.
Deployed to Hetzner `~/dream-engine/` via base64-pipe over SSH.

- **#2** Added a fleet-avatar row (free codex `$0` → kie.ai `$0.09` → FAL `$0.15`), fixed stale `gpt-image-1` to `gpt-image-2` (Context7-confirmed), swept 15 pre-existing em dashes to 0. Global rule, propagates fleet-wide on next `/sync`.
- **#3** Both `scripts/post_hermes_regen.sh` and `regen_hermes_lux.py` gone, confirmed.
- **#4** Deterministic last-24h analyzer + validator + cron wrapper + installer live in `skills/dream/engine/`, running daily 07:00 on Hetzner (`# claude-os-dream`). Produced a real `dream-2026-06-22.json` (4 prescriptions, 0 em dashes) from 594 turns / 2296 skill calls. I copied it onto the Mac so the dashboard renders it. LLM REM/GEPA phases are in the README build plan.
- **#5** Found the actual blocker: 3 hardcoded `localhost:8099` calls + missing same-origin routes. Added `/api/health` + `/api/sample` to both servers, switched to relative URLs. **You can test it now:** open the live URL on Windows, Intelligence view, tap the orb.
- **#6** Avatar upgraded 1024 to 1536x1024 (2.53MB). Not true 2K, FAL was exhausted and kie.ai was 500ing at run time.

- **Master Brain board** (https://brain.merlinoai.com): all 5 registered; #2/#3/#4/#5 moved to Done, #6 left in Doing (pending FAL).
- **Mac/Hermes kanban** (`~/.hermes/missions.json`): NOT written. It is a single-active-mission format, not a backlog board, so forcing 5 cards in could break the live kanban UI. Left it untouched, your call.
