Each distinct offer/product gets its own block. Include the boring details — these become the structural truth the writing engines have to honor.
For EACH offer:
Offer name (creative-facing): Internal/legal name (if different): What it actually is (one paragraph, plain language):
Price/term/financing:
Upfront cost
Monthly cost (if any)
Escalator/rate-lock terms
Length of agreement
Transferability if customer sells/moves
Lien/no-lien status
Credit check requirement
Income/qualification requirements
Financing or fulfillment partners:
Partner name (the public-facing one)
Back-end operators NEVER to name in creative
Geographic eligibility:
Which ZIPs/cities/utility territories qualify
Renter eligibility (allowed, allowed with conditions, hard-no)
Hard exclusions / disqualifiers:
e.g., "X utility customers hard-excluded" / "Renters hard-excluded except for [Product] with landlord consent" / "Credit score < 600 disqualified for Product X but allowed for Product Y"
Mechanism — the ONE-line plain-English explanation a closer would say to a prospect at minute 5 of a call:
[e.g., "You pay $0 upfront and your locked rate is roughly half the utility rate; the financing company gets paid by claiming the commercial credit, not you."]
What this offer is competing with in the prospect's mind:
[The real-world alternatives the prospect is comparing against, including "doing nothing." Lists what we're really arguing against.]
Section 3 — Compliance & locked rules 🔴
These are non-negotiable. Every hook, body copy, and headline gets checked against them. Once a rule lands here, it doesn't get bent.
3.1 Never-name list:
Companies/brands/partners the creative must NEVER mention (back-end operators, retired partners, competitor names we can't legally cite)
3.2 Never-say list:
Phrases that are factually wrong, easily disproven, or expired
3.3 Replace-with list:
Past phrasings the client used that we're explicitly retiring + the replacement
3.4 Rate / dollar / percent claims:
What dollar/percent claims ARE defensible? (Cite sources.)
What dollar/percent claims AREN'T defensible? (Specifically: any "guaranteed monthly savings" claim, anything tied to an expired program.)
Sell-the-rate vs sell-the-bill rule: which is OK and which is forbidden?
3.5 Canonical defensible stats (use freely in creative):
Stat 1 + source (where can a fact-checker confirm this?)
Stat 2 + source
Stat 3 + source
3.6 Industry / regulatory framing:
Industry-specific regulator (FTC, state utility commission, state AG, Bar association, medical board)
Recent enforcement actions / industry shakeout context (sometimes useful, sometimes radioactive — flag which)
Required disclosures / disclaimers (typical-results language, licensure, conditions)
3.7 Logo / brand hierarchy in creative:
Whose logos go on creative + in what order
Imagery sources that ARE approved (partner portals, owned photo libraries)
Imagery sources NOT approved (web scrapes, stock that competitors also use)
Section 4 — Target customer & segments 🔴
4.1 Primary customer (one-paragraph profile):
[Demographics, psychographics, what their day looks like, what they care about, what they're afraid of, what they've been burned by, what they've tried, what they don't trust.]
4.2 Hard qualifiers — minimum to be a real lead:
[e.g., Homeowner with bill ≥ $300/month, age 35–65, planning to be in the house 3+ years]
4.3 Disqualifiers — auto-route OUT:
[e.g., Renter, out-of-geo, under 25, credit score below X]
4.4 Soft qualifiers — sub-segments worth their own creative angles:
Sub-segment A — what they uniquely care about
Sub-segment B — what they uniquely fear
Sub-segment C — what makes them say yes faster than the others
4.5 The bill / spend / pain anchor:
The right reference number to use in creative (e.g., $350/$450/$650/month bills — never anchor too low if current rates are higher)
The number that's intentionally LOW (turns away the wrong segment)
The number that's intentionally HIGH (qualifies the high-intent segment)
4.6 Trust vs demand — which is the conversion barrier?
Direct-response convention is "create demand." But often the audience already wants the category — what stops them is trust. Answer honestly: do prospects need to be convinced this category is good, or convinced the SPECIFIC operator is real and won't disappear?
Section 5 — Performance data 🔴
What we need to run Stage 2 analysis (media-buying analysis, ad-teardown analysis, comment intelligence).
5.1 Ads Manager access:
uncheckedRead-only Business Manager access granted (preferred)
uncheckedOR raw CSV export of last 90 days at the ad level (ad name, spend, impressions, CTR, CPC, conversions, CPA, ROAS, breakdown by ad)
uncheckedBreakdown by ad, ad set, campaign — not just summary level
5.2 Top-performing ads in the account (last 12 months):
For each: full copy (hook + body + headline + CTA + creative description), spend, leads, CPA
Note: Ads Manager CSV does NOT export body copy. Get it via Ad Library URL or screenshot.
5.3 Worst-performing ads in the account:
The ones that died fastest, that the client was MOST surprised didn't work, or that scaled and then collapsed
These are sometimes more informative than the winners
5.4 Ad post URLs for comment scraping:
Top 5–10 posts by engagement — direct Facebook post permalinks
Comments are mined for audience language, objections, buying signals
5.5 CRM / lead-quality data — REAL Hot-Lead measurement:
uncheckedLead → appointment-set rate by ad/campaign
uncheckedAppointment → consult-completed rate
uncheckedConsult → close rate
uncheckedAverage customer value / LTV
uncheckedRefund / cancellation rate (where applicable)
(This is what separates a CPL campaign from a CPHL campaign. If close-rate data is unavailable, surface it as a blocker — without it, scaling decisions are guesses.)
5.6 Historical account context:
What's been tried that worked
What's been tried that didn't
What's been tried that the client thinks SHOULD have worked but didn't
Any agency changes / account history that would explain dramatic shifts in lead quality or qualification rates
Section 6 — Winning examples for primers 🟡
The hook + writing engines produce output calibrated to the primer. Better primer → better output.
Target inventory:
8–12 winning hooks (Pass-2-Level-3 quality — the kind that detonate emotionally in the first 10–20 words)
3–5 full winning long-form text ads (hook through CTA)
10–15 winning headlines (the line ABOVE the creative in a Facebook ad — not hooks)
Sources for each:
6.1 Own ads (highest priority):
Account's top historical performers — even if dated
Note: be honest about which are Level-3 vicious vs Level-1/2 tame. The engine calibrates to the intensity floor of the primer.
6.2 Direct competitors (Facebook Ad Library):
Long-running competitor ads (running >60 days = something's working)
Ad copy, headline, creative type, Ad Library link, page name, first/last seen dates
6.3 Adjacent-market winners:
Other markets selling the same emotional benefit (e.g., for a residential solar campaign, look at home-services / HVAC / roofing / water-treatment winners)
These often unlock structures the category hasn't tried
6.4 Organic viral content:
Viral TikTok / Instagram / YouTube / Reddit posts in the niche
Look for 10× engagement vs. creator's follower baseline
Transcribe voiceover (Whisper), capture on-screen text (vision model)
Two primer files get built from this:
the unaware/problem-aware primer (8–12 ads — for cold prospecting)
the solution/product-aware primer (5–8 ads — for retargeting / informed buyers)
Section 7 — Brand assets 🔴
7.1 Logos:
Primary logo (PNG with transparent background, SVG if available)
Secondary / monochrome variants
Logo lockup with partners (if any)
7.2 Brand colors + typography:
Primary hex codes
Approved font families
7.3 Voice samples — what the brand actually sounds like in writing:
2–3 customer-facing pieces (sales emails, landing-page copy, the founder's most-shared LinkedIn post, etc.)
One example of "this is on-brand" and one of "this is NOT on-brand"
The "tone register" — clinical / warm / blunt / wry / urgent / institutional
7.4 Trust line — the single sentence that goes on most ads:
[e.g., "Locally owned, 15 locations across X." — short, specific, defensible. NOT "we care about our customers" / "industry-leading service" / similar empty signal.]
7.5 Imagery library:
Approved B-roll location (Drive folder URL)
Customer photo releases on file (yes/no)
Banned imagery (e.g., stock photos that competitors also use; before/afters without consent)
7.6 Founder / team faces:
Are founder/team direct-to-camera ads in scope?
Names + roles to put on screen
Visual register — what they wear / lighting / setting that's on-brand
Section 8 — People & stakeholders 🔴
Naming names. Each role can be one person or many — but every role must have someone owning it.

## What this enables

SOP for Hermes setups:

Troubleshooting:
- If 'Workspace not trusted', run 'claude' in the directory.
- If 'Not logged in', run 'claude auth login'.
- Ignore rate-limit warnings if the process is still running.
