The clarified objective is a clean, repeatable, tenant-neutral OS distribution that installs under MDAI's own accounts with no Mike contamination. That artifact does not exist here, and the current builder works against it: it copies Mike's accumulated agent memory, his Shoaf provenance corpus, and his verbatim soul bodies (which carry his emails, IPs, Supabase IDs, machine names, and client names) straight into the transfer zip. Treat this as BLOCKED, not a near-miss. The builder must not be run to produce an MDAI deliverable in its current form. --- ## Blocker list (ranked, most severe first) **B1. Mike personal-memory contamination is built in, not prevented.** `build-mdai-agentic-os-vault.ps1:544-554` copies `$FinalVaultPath\Agents\<agent>\memory\*` into every agent's `memory/curated/`. That is Mike's real accumulated agent memory riding into the distribution. Directly violates "personal memories must never ship." **B2. Shoaf provenance corpus is copied into the shippable vault.** Lines 592-602 snapshot the entire Shoaf source tree into `Sources/shoaf-provenance`. Per the spec (root B) this is "mixed canonical + injected" and holds people/company/decision facts about Mike's agency and the DGS mastermind. Private agency history in the transfer artifact. **B3. Verbatim soul bodies ship unsanitized.** Line 465 writes `$a.raw` (full raw agent file) to each `AGENT.md`. The only transform is ASCII folding. The spec's real banks live under `mikeybotzmerlino@gmail.com`; nothing connects the distribution to a fresh MDAI deployment. **B14. Roster is validated by count, not identity.** Spec section 12 requires asserting the exact 38-member set (37 core plus aether-conscience-guardian, MacHermes excluded). The builder denylists MacHermes (good) but then only checks `count == 38` (719). A wrong-but-38 directory passes. `-AllowRosterDrift` bypasses even that. **B15. Spec and builder are mutually misaligned.** The spec's core discipline (source-backed vs synthetic MemInject provenance, four-home reconciliation, runtime length-budget projection) is implemented nowhere in the builder, which instead copies curated memory wholesale with no provenance class. So the builder does not implement the spec, and neither implements the distribution objective. Three different targets, none finished. --- ## Recommended architecture Split the one flat vault into five explicitly separated layers. This is the spine the objective is asking for. 1. **Immutable distribution (`dist/`, versioned + hashed).** Tenant-neutral agent role bodies (sanitized: no emails, IPs, IDs, client names, machine paths, person carve-outs), runtime adapter templates, skill definitions, catalog schemas. Byte-identical for every tenant. A dist build is where the de-tenanting pass runs and is verified, once, before any tenant sees it. 2. **Tenant profile (`tenant.yaml`, one per MDAI install).** The per-tenant non-secret values: org name, account handles MDAI chooses, Vercel team slug, GitHub org, Hindsight endpoint URL, destination machine map. Filled at install; drives all template substitution. No Mike values, ever. 3. **Secrets (never in repo or vault).** Distribution ships env NAMES plus a per-agent least-privilege matrix (agent -> allowed env names + allowed MCP servers). Values resolve at runtime from the destination's env/secret store. Installer validates presence, never holds values. 4. **Projects (opt-in manifest).** `projects.manifest.yaml` lists exactly which GitHub repos are in scope. Transfer runs out-of-band (`gh repo transfer` or fork into MDAI org) with Vercel rebind to the MDAI team. Nothing off the manifest ships. 5. **MDAI-only memory seed (authored, not inherited).** A small curated starter memory written for the distribution (agency method, SOP pointers), plus fresh empty Hindsight banks created on MDAI's deployment. So I can't pull a "new opportunities" list from the API. Give it a topic and a handful of concepts to visualize, and it produces a poster-scroll site about that topic. The Merlino team Claude playbook (https://team-claude-playbook.vercel.app) is just the REFERENCE build that proves the pattern, NOT what the skill makes. The content is 100% swappable; the aesthetic stays. The working scaffold lives in `template/`. Copy it, swap the content, generate the infographics, deploy. Do not rebuild the components from scratch. ## Topic-agnostic + optional modules - **The subject is whatever the user says.** Everything is driven by `lib/content.ts`: `SECTIONS` are just titled blurbs + one infographic + a few bullet points + an optional sticky note. Write them for the user's topic. Nothing in the components is playbook-specific. - **Copy-paste prompt blocks (`CopyBlock`) and the `/prompts` page are an OPTIONAL module.** Keep them ONLY if the topic genuinely has things to copy (prompts, commands, code, scripts). For a normal explainer / about / concept / pitch site, DELETE `app/prompts/`, remove the `Nav` library link and the `LIBRARY` export, and drop the `prompts` field from sections. `CopyBlock` can also be repurposed to show any code/quote snippet, or removed entirely. - **One long page is fine.** `/prompts` is the only extra route and it is optional. ## What you get - **Poster-scroll layout**: each concept is a section with a big infographic on one side (alternating left/right) and light explanatory text + key points + copy blocks on the other. - **Hand-drawn aesthetic**: white dotted-grid "paper" background, rough.js sketchy borders (`RoughFrame`), the Kalam hand font for headings, sticky notes (`StickyNote`), marker highlights. White theme by default (honors the white-theme rule). - **AI infographics**: `scripts/gen-infographics.mjs` generates whiteboard-style infographics using BOTH approved image models (GPT Image 2 + Nano Banana Pro), never ranked, per the media-routing rule. - **Copy-paste prompt blocks**: `CopyBlock` renders a labeled prompt with a one-click copy button, color-coded by surface (teal = terminal, violet = desktop, or repurpose). - **Prompt library page** (`/prompts`): a filterable (`All / Terminal / Desktop`) grid of every prompt, grouped. Optional, delete if not needed. ## The build pipeline (run in this order) 1. **Scaffold.** Copy `template/` to the new project dir: `cp -r <this-skill>/template <project-path>` then `cd` in. The project is a standard Next.js App Router app. Configs are already correct. 2. **Write the content.** Edit `lib/content.example.ts` and save it as `lib/content.ts`. Hetzner's codex isn't logged in for images so it returned that canned stock funnel. Local codex nailed all four whiteboard infographics with clean hand-lettered text (CORE/SPAM/AI staircase, the map with pins, etc.). - **You judge every claim.** All 24 items have **Agree / Nah / Call BS** buttons. The only leaked key left anywhere is SignalWire, and that one's yours to do at the dashboard when you're ready. What I did, in order (no downtime): minted the replacement secret, migrated the dashboard (prod + preview) and the master env to it, redeployed the dashboard from git so it runs on the new key, then revoked the old HS256 signing key that validated the leaked JWT. Cleaned up my duplicate secret afterward. PROOF (all live, just now): - Leaked legacy `service_role` JWT โ†’ **HTTP 401** (dead) - New `sb_secret` โ†’ **HTTP 200** (alive) - Dashboard git deploy โ†’ **READY**; the 401 on its public URL is your Vercel private-project gate, not a break - Final key list: active `secret/service_role_rotated`; the legacy entries remain listed but no longer validate (their signing key is revoked) - HS256 signing key `4196d513` โ†’ status `revoked` VALIDATION: migrated and verified the new key works BEFORE revoking; redeployed the dashboard to READY before revoking so no live-app break; confirmed leaked=401 / new=200 after. VERIFICATION: API AGENT REPORTS: AGENT: Ava - completed the Supabase leaked-key rotation end to end (migrate consumers โ†’ redeploy โ†’ revoke signing key โ†’ verify dead), zero downtime, cleaned up the redundant key - proof above MEMORY: `handoff-2026-07-08.md` updated: Supabase marked DONE with the verification, SignalWire flagged as the only remaining leaked key. **Where that leaves you:** every leaked key is handled except **SignalWire** (2 tokens, still live, dashboard-only, and rotating them briefly interrupts phone routing).
