Here's what's actually wrong, with evidence.
## It's a Vercel account-level block, not your code
- The deployment was **created 17h ago and never built** — `vercel inspect` shows `status: UNKNOWN`, `Builds: . [0ms]`, zero build steps ever ran.
- Direct Vercel API calls to your team return **`Not authorized / invalidToken: True`**, even though the CLI's `whoami` still says `mmerlino23`.
- Translation: Vercel accepts the deployment, then **refuses to build it** and holds it in BLOCKED. That only happens from an account/team hold on Vercel's side.
**What it is NOT:**
- Not your code — the Impeccable-fixed build (`3f304bd`) compiles clean (`next build` EXIT 0).
- Not the Hetzner token — the Windows CLI hits the same wall.
- Not the free-tier deploy cap — you're paid, I was wrong about that.
## The cause (paid-plan version)
A paid team that creates deployments but never builds them = a **hold**, almost always one of:
1. **Spend Management limit hit** → Vercel auto-pauses builds. (Settings → Billing → Spend Management)
2. **Payment / billing issue** (failed card, past-due) → account restricted.
3. The team got **flagged/soft-blocked** by Vercel.
The `invalidToken` on the API is consistent with the team being in a restricted state.
## What to do (this part is in your dashboard, I can't fix billing from here)
1. Go to **vercel.com → "mmerlino23's projects" → Settings → Billing**. Look for a red banner: paused deployments, spend limit reached, or payment failed.
2. Check **Settings → Billing → Spend Management** specifically for a hit cap / pause.
3. Clear it (raise the limit / fix payment / un-pause).
The instant it clears, I redeploy `3f304bd` in one command and Option A goes live with the contrast fixes.
**Good news:** your live site is fine — it's still serving an older READY deployment (HTTP 200). Only *new* deploys are blocked, so nothing is down.

- **Root problem found + fixed permanently:** the backup was capped at 5,000 memories/bank (`MAX_PAGES=50`), silently truncating your 12K-memory banks on every run. Raised to 500 so it never truncates again.
- Reset the watermark and ran a **full pull: all 31,435 live memories, every bank, 0 errors.**
- Captured history now reaches **back to 2010-07-01** through today. 49,782 memory files in the archive.
- Old watermark backed up first (`hindsight.watermark.json.bak-20260604`), so nothing was destroyed.
## ✅ Synced all things
Full unified backup, **12 sources, 0 errors**, then **pushed to the GitHub hub** (rebased past a race):

## What this means for your laptop

1. A one-line `pull-ecosystem` script for the laptop so it grabs the current hub.

- Source = **Ascend Recovery Center, Palm Beach Gardens FL**. Edited into: Tinton Falls NJ, Archangel branding, black/gold + photo hero (from Ascend's navy/gray gradient).
- The build *named* `archangel-ascend-rebuild` is a red herring — only 6% overlap, it was a scratch rebuild, not the real clone.
- The real clone (Option A) is also your **#1 design pick (91)** and most SEO-loaded build (92 pages, 112k words).
## What I saved to memory
That Archangel was cloned from **ascendrecoveryfl.com** (not ascendfl.com), Option A is the clone, and the naming trap with `archangel-ascend-rebuild`.

2. The OpenAI provider (gpt-4o-mini) is **timing out heavily** — 52 timeout errors in the last 500 log lines. The server CPU is idle (0.5%) because it's *waiting* on those flaky LLM calls, not computing. That's why the count creeps ~20/min instead of finishing fast.
So: **the data restore is complete and functional now.** The slow trailing climb is background enrichment, not missing memories. It will settle on its own; nothing is stuck, looping, or lost.
**One thing worth noting:** that OpenAI timeout rate is the bottleneck. If you want consolidation to finish faster (and run cleaner going forward), I can look at the Hindsight LLM config on the Mac — likely a rate-limit or a missing/HF token. Optional, not urgent.
Net for the whole session: Hindsight stable, all 50 banks live, backups protected and current, 3 orphans restored and queryable. Done.

Saved the full failure mode + restore procedure to memory so this is a known, fast fix next time.
One honest caveat: `merlino-sops` content also lives in your SOP vault + Master Brain, so it's now somewhat duplicated in Hindsight. Harmless, but say the word if you'd rather I drop it back out to avoid redundancy.

Confirmed — and good news: your **laptop's SSH server is now ON and reachable**. When I tried it from home I got "Permission denied" (not a timeout), which means the laptop answered on port 22 — it's just rejecting me because I don't have your Windows password, which is exactly right.
So the tailnet path works **both directions**:
- home → laptop ping: **43ms, alive**
- laptop sshd: **reachable** (answered)
- home sshd: **reachable** (verified from Hetzner earlier)
