## 1. Update all — done
Every agent def is live in all 4 harnesses on all 6 boxes (verified last turn): `claude=29 codex=29 gemini=29 hermes=29` on Windows, Mac, Hetzner, vps1/2/3.
## 2. OpenClaw memory — not touched, verified
Mac's agent bodies are fully intact: `carlos/SOUL.md` + `carlos/MEMORY.md` PRESENT, 53 body dirs, 2.7M. The deploy is **additive** — it drops flat `.md` defs *beside* the OpenClaw bodies, never into or over them. It only "updates things," exactly as you said.
## 3. Home PC never overwritten by a sync elsewhere — guaranteed two ways
**Structural (already true, verified):**
- Your home box is **not in the sync target list** (`HOSTS="hetzner mac vps1 vps2 vps3"`). A `/sync` run on Mac/Hetzner/any box **cannot write to your home PC** — remotes only pull from GitHub into themselves.
- **No scheduled task** pulls onto Windows. Nothing clobbers you on a timer.
**Added protection on the one local-write path (`deploy_local`, only runs when *you* sync from home):**
- **Kill-switch:** create `C:\Users\mikem\.claude\.sync-hold` (or set `SYNC_NO_LOCAL=1`) → sync skips ALL home writes entirely, remotes still update. Tested: it skips. Use this when you're actively working and want zero local changes.
- **Backup-before-overwrite:** every harness agents dir is snapshotted to `~/.claude/.agent-deploy-backups/<timestamp>/` before any copy. Nothing is ever lost.
- **Never deletes** `.toml` configs, OpenClaw bodies, or your hand-authored `AGENTS.md`/`GEMINI.md`/`CLAUDE.md`.
## How it works going forward
- Edit the canonical def: `D:/Ecosystem/ops/claude/agents/<name>.md`
- `/sync` → propagates to Claude + Codex + Gemini + Hermes on every box, additively, with home-PC backups.
- Working and don't want your home box touched at all? `touch ~/.claude/.sync-hold` first. Remove it when done.
One thing I did NOT auto-run: a fresh full remote fan-out for this engine change. It's committed, so it takes effect on your next `/sync`. Everything is already deployed, so there's nothing pending, I left it that way precisely because you said be careful about overwrites you didn't trigger.

already changed.
The pattern in your notes that proves it:
- "Brian Hong = Infintech (NOT Denish)"
- "Dori NOT Dory"
- "GOOGLE_PLACES_API_KEY is DEAD, use GOOGLE_API_KEY_KML"
- "stale 'no bridge' notes are WRONG"
Every one of those is a manual patch over a missing edge: (entity) --changed_to--> (entity) @ date. A flat memory file can't express "true then, false
now," so it carries both and an agent picks the stale one.
What a temporal relationship graph fixes:
- Supersession — old value isn't deleted, it's marked valid_until: Z. Recall returns the current one and knows the prior existed.
- Entity edges — North Valley Solar --runs_fb_ads--> Dan Kurtz, not a sentence an agent has to re-parse and maybe contradict.
- No "WRONG, ignore the old note" corrections, because the graph never asserts two live truths at once.
Here's the gap you should know: you already run the tool for this. Graphiti is live on Hetzner (:8765) and it's bi-temporal by design (event time +
ingestion time, edge invalidation). Per your own memory-stack decision it's a KEEP. The problem isn't that you lack a temporal graph, it's that agents
read flat MEMORY.md, not Graphiti. The temporal layer exists; nothing routes recall through it.
So one question before I do anything:
Are you saying — wire agent recall through Graphiti so this stops happening (a build), or just capturing the insight (why the temporal graph is the
right primitive) for me to bank as a pattern?

First, the important correction: **I did not make that shortcut.** It already existed on your Desktop (`Memory Stack (Claude).lnk` pointing at `Start-Memory-Claude.cmd`). I only opened it up to read what it does. Someone/something created it earlier, not me in this session.
Now the real question: does the cmd wrapper actually hurt you?
**Short answer: no, not for Claude itself.**
- The "don't code in cmd" rule is about using **cmd as your interactive shell** (no `grep`, `ls`, `ssh`, weak scripting, missing unix tools). That matters when *you* are typing dev commands.
- That `.cmd` file isn't a coding session. It's just a launcher: `cd` to the folder, run `claude "/resume"`, done. cmd is only the window that boots Claude.
- Claude Code on Windows runs its **own git-bash** for every Bash command internally, no matter which window launched it. So Claude's capabilities are the same whether you start it from cmd or git-bash.
**The one real difference (cosmetic + minor env):**
- **Look:** cmd doesn't read your bash profile, so no snake, different font/colors.
- **Environment:** a cmd-launched Claude inherits **cmd's PATH**, not git-bash's login PATH. 95% of the time identical, but git-bash's profile sometimes adds tools/aliases cmd won't have. This is the only thing worth caring about.
**Recommendation:** since you live in git-bash, change the shortcut to launch through git-bash too. Same environment, same snake, no surprises. One-line edit.

- Excluded the 300+ file OOXML office-skills reference repo (noise, not part of the pattern).

**Verified (not just claimed):** ran it against a throwaway "Miami Botox" target — 33 files copied, `CLAUDE.md` rendered as `# Miami Botox — Workspace Map`, zero stray placeholders (except the intentional `{{WORKSPACE_*}}` ones in the workspace-template), and the non-clobber guard confirmed it won't overwrite a hand-edited file on re-run.
Note: this is a local scratch path on the desktop (`DESKTOP-R1T5LD1`) — it will not be on your laptop/Mac until pushed. It's a folder under `00_GITHUB`, so it's ready to `git init` + push whenever you want it synced. Want me to do that?

## HINDSIGHT (self-hosted, no rate limit) — everything's here
- **189 banks, 126 project banks, 35,219 facts** extracted and queryable right now
- **Live and growing** — oliver, einstein, chat all updated **today (2026-06-07)**
- Your full corpus + all agent memories (oliver 3,499 · merlin 3,659 · ava 2,635 · carlos 2,479 · reference 991 · feedback 527)
- 19 "empty" banks, but those are mis-named `project-*` duplicate stubs (wrong naming scheme); the real `proj-*` banks are full
## ZEP (cloud free tier) — can't even read it
- **123 of 131 read calls got 429'd.** The free tier throttles *reads*, not just writes. I literally cannot audit it via API.
- Your dashboard is the only truth: **~335 processed / 931 submitted, 55.61% error**
- 931 submitted vs only **288 source files** = the old non-idempotent script re-pushed duplicates on every retry. Half failed to rate limit. So what's in Zep is a **partial, duplicated, half-broken fragment**.
## The verdict (straight)
**Hindsight already holds all your memory — 35K facts, live, free, instant.** Zep free tier is not viable: the rate limit chokes both ingest and audit, and what landed is duplicated garbage I can't even count.
You don't have a memory problem. You have a **too-many-tools** problem. Recommendation:
1. **Drop Zep.** It adds nothing Hindsight doesn't already have, and the free tier can't hold your volume. (Paid Flex = $125/mo just to stop the rate limits — not worth it when Hindsight is free.)
2. If you want a **temporal "what changed when" graph**, you already have **Graphiti self-hosted on Hetzner** (free, no rate limit) in the stack. Use that, not Zep.
3. **Drop Supermemory** too — redundant with Hindsight + Master Brain.
Net stack: **Master Brain** (source of truth) + **Hindsight** (fact recall, has everything) + **Graphiti** (temporal) + **MEMORY.md/agent-memory.py** (working notes). Four layers, zero overlap, zero monthly cost.
