- **Hetzner Hermes**: a **stub**. It has the `hermes` CLI installed, but the kanban is an empty `default` board, there is NO dashboard URL wired for it, and no separate account/Codex orchestration confirmed. Verified: `hermes kanban boards` on Hetzner shows only `default (empty)`.
- The fleet proxy already fronts several Hermes URLs (`hermes-mac`, `hermes-vps1/2/3`, `hermes-herman` via Cloudflare), so the multi-URL pattern exists, but **Hetzner-the-big-server is not one of them.**

What went wrong and what I fixed myself after the agent stalled: the build agent wedged on a rate limit mid-deploy, left the detail pages empty (content read from a path outside the deployed app) and the Aixus footer. I took it over, moved the content inside the app, fixed the loader path, wired your real audit CPCs, stripped the footer chrome, rebuilt and redeployed.
Two things still on the table:
1. The skill bodies use your real audit numbers for the paid/CPC figures. A few non-paid figures are still labeled vertical benchmarks where the audit had no value. Say the word and I do a full pass to replace every remaining one.

## Do you have them as GitHub repos? No.

Deduped and pointed it at a working key; verified the default now returns OK. Backup saved (`MASTER_API_KEYS.env.bak-20260623-keyfix`).
- **False-zero counter:** `smart_sort.py` reported `injected 0` even on success because it read the wrong response field. Hindsight returns `items_count`. Fixed the counter.
- **Timeout too short:** raised the Hindsight POST timeout from 30s to 180s.
- A real inject then landed 2,250 facts across ~33 agents (server-confirmed count).
## 9. Moved the inject OFF OpenAI onto your Qwen worker tier (cost fix)
- Per your own model-routing rule, this synthesis grunt-work should not be on metered OpenAI.
- Added `--base-url` and `--key-env` support to `smart_sort.py`.
- Verified Alibaba works: `DASHSCOPE_INTL_API_KEY` + `qwen-turbo` on the OpenAI-compatible endpoint (`https://dashscope-intl.aliyuncs.com/compatible-mode/v1`). The Token Plan key 401s on that endpoint (left for later).
- Rewired the daily automation Step 3 to use `--model qwen-turbo --base-url <alibaba> --key-env DASHSCOPE_INTL_API_KEY`.
- Cost impact: roughly $0.15/run on gpt-4o-mini down to about $0.01 to $0.02/run on qwen-turbo. The OpenAI key still works as a fallback.
- Also removed pre-existing em dashes from `smart_sort.py`.
## 10. Killed a runaway run and added a cap
- A full inject got stuck for ~30 minutes grinding one giant catch-all bucket ("unattributed" / "__no_project__", 2,375 items) into Hindsight 100 at a time. The 57 real per-agent buckets were already done.
- Killed it. Added a cap to `smart_sort.py`: real agent buckets max 400 records, the junk bucket max 80 (keeps most recent). New args `--max-bucket-records` and `--max-unattributed-records`.
- Re-running the full capped inject now. **Final injected count is PENDING (still running).**

- Retired `MerlinoVaultSync` scheduled task (it was a no-op, "Found 0 vaults", source moved to F:). State now Disabled, reversible.

Still running, no completion yet. The parse finished (5,598 records, 33 agents, 22 projects) and the Qwen inject is grinding through the buckets now. The progress lines are grep-buffered, so the count only shows when the run completes, nothing partial to display yet.
VERIFICATION: API (parse stdout above). The background task hasn't fired its completion notification, so it is genuinely mid-run. I'll post the final injected count the moment it lands.

**What is now running in parallel on the live site (https://archangelcenters.com):**
Workflow `archangel-seo-audit-ultra`, 3 phases:
1. **Audit**: 8 dimension finders, each grounded in the real 657-URL crawl + live fetches: technical on-page, schema/structured-data, content + E-E-A-T, internal linking, local/GMB/geo, keyword + topical gap, AI/LLM visibility (GEO), Core Web Vitals.
2. **Verify**: every High/Medium finding gets an adversarial verifier that re-pulls the live data and tries to refute it (so nothing false reaches the plan).
3. **Synthesize**: one execution-ready `master-seo-action-plan.md` with quick wins, strategic initiatives, and a consolidated findings table, folding in the two inline leads' files.
Plus the two inline leads (Einstein, Tommy) still finishing their `content-audit.md`, `interlinking-plan.md`, `technical-seo-audit.md`, `schema-audit.md`.
All output lands in `F:/Projects/merlino-marketing/archangel/.planning/seo/`. I will report the verified findings and the master plan when the workflow completes. Nothing is claimed done yet; this is in progress.
